What is an agency retainer?
What is an agency retainer depends on who you ask, and that ambiguity is the whole problem with them. The word covers three quite different arrangements, and a client and an agency who have agreed to "a retainer" without saying which one have not yet agreed to anything.
Definition
agency retainer — An agency retainer is a recurring fee paid at an agreed interval — usually monthly — in exchange for ongoing work, availability, or a defined set of deliverables. Unlike project billing, it is not tied to a single outcome, which makes revenue predictable for the agency and cost predictable for the client, and makes the definition of what is included the most important clause in the agreement.

What this changes
Three specifics, rather than a feature list
Deliverable-based
A fixed set of outputs each month — four posts, one report, two campaigns. Easiest to defend and easiest to price, because both sides can count.
Access-based
A block of availability rather than output. Honest for advisory work, and the version most likely to feel expensive in a quiet month.
Capacity-based
An agreed amount of the agency’s time. Flexible, and the one that quietly becomes unlimited work if nothing counts what was used.
Why the recurring part is worth more than the total
A project worth twelve thousand once and a retainer worth a thousand a month look identical over a year and are not remotely the same asset. The retainer is forecastable: it tells you what next quarter looks like, which is the difference between hiring and hoping.
It also changes the client relationship from a series of sales to a single ongoing one, which is cheaper to maintain and more expensive to lose. That second half is why retainers get defended past the point where they are profitable.
The clause that decides everything
Not the amount. What happens when the month is busier than the agreement assumed. A retainer without an answer to that is a subscription to unlimited work, and the agency finds out in month four.
- What is included, in countable units rather than in adjectives.
- What happens above that: additional billing, a queue, or a conversation.
- Whether unused capacity rolls over — usually it should not, and saying so early avoids the argument later.
- Notice on both sides, and what happens to work in progress when it is given.
What makes one hard to run
Invisibility. A retainer that nobody reports on is one the client re-evaluates from memory, and memory is unkind: they remember the two weeks nothing happened rather than the eight things that did. Agencies lose good retainers this way far more often than they lose them on price.
In practice that means the recurring invoice, the record of what was delivered against it, and the monthly report are the same conversation — which is why they sit together in a client record here rather than in three tools.
Questions people ask about this
How is a retainer different from a subscription?
A subscription buys access to a product that costs the seller almost nothing to serve. A retainer buys people’s time, which is finite — so the pricing question is not "what is it worth" but "what does it cost us to hold that capacity".
Should retainers be invoiced in advance?
Usually, and it is the single most effective cash-flow decision a small agency can make. In arrears means financing your client for a month, every month, for the life of the arrangement.
What is a reasonable minimum term?
Three months is common because the first month is always setup and the value shows up in the second or third. Anything longer is a commitment the client is buying, and should be priced as one.
How do you raise a retainer’s price?
With a record of what has been delivered against it, at a natural boundary — a renewal, an anniversary, a scope change. The hardest version is the one where nobody can say what the last twelve months contained.
